A specific, measurable problem.

A clear definition of success.

Before writing a single line of code, you need to know what "working" looks like. Not "the model is accurate." Accurate at what? Measured how? Compared to what baseline? If you can't answer these questions upfront, you'll never know if you succeeded. And neither will your CFO.

Solution looking for a problem.

"Our competitors are using AI, so we need AI." This is fear masquerading as strategy. If you can't articulate the specific business outcome in one sentence, stop. Find an actual problem first.

Skipping data quality.

The most common failure mode. Teams get excited about the AI part and treat data preparation as a speed bump. It's not a speed bump. It's the road. Skip it, and you're driving through a field.

No success metrics defined.

If the project sponsor can't tell you what success looks like in concrete terms, the project will succeed only in the sense that it will eventually end.

Vendor-driven scope.

When the AI vendor defines the use case, the result is often a solution in search of a problem. These rarely align as neatly as sales materials suggest.

The "boil the ocean" timeline.

Eighteen-month AI transformations have an almost perfect failure rate. Not because the vision is wrong, but because organizations change, priorities shift, and people lose patience. If you can't show value in 90 days, the project probably won't make it.

Three AI Categories That Actually Work

Data quality automation.

Ironic, right? Using AI to fix the data problems that break AI. But it works. Automated anomaly detection, duplicate identification, and standardization rules that learn from corrections. These projects typically pay for themselves within months because they're solving a concrete, measurable problem: your data is a mess, and cleaning it manually costs a fortune. That's a value proposition everyone understands.

Workflow automation.

Taking repetitive, rule-based tasks and removing the human bottleneck. Invoice processing. Document classification. Data extraction from unstructured sources. The key: these are tasks people already do, just slowly and expensively. You're not inventing new capabilities. You're accelerating existing ones.

A Framework for Vetting AI Opportunities

Before greenlighting any AI project, run it through these five questions:

  1. Can you describe the business outcome in one sentence? If it takes a paragraph, the scope is too fuzzy.
  2. What data currently exists, and in what condition? Honest assessment is essential. "Data exists somewhere" is not equivalent to having clean, accessible data.
  3. What is the current process, and what are its costs? A defined baseline is necessary to measure improvement.
  4. Can you show value in 90 days? If not, break the project into smaller pieces until you can.
  5. Who is accountable for the outcome? Ownership should be tied to business results, not just technology. Without direct responsibility, success is unlikely.

If a project passes all five, it's worth pursuing. If any of them fail, fix that gap before spending money.

The Honest Path Forward

AI delivers results, but only under specific conditions that many organizations haven't established yet.

The path forward isn't more sophisticated algorithms or bigger language models. It's more honest assessments of readiness. It's building foundations before chasing headlines. It's choosing boring projects with clear ROI over impressive demos that never scale.

Most companies will ignore this advice. They'll chase the shiny thing, burn through the budget, and blame the technology when it doesn't work. Then they'll tell everyone AI is overhyped.

Meanwhile, the boring companies (the ones who fixed their data first, picked specific problems, and measured results) will quietly pull ahead. They won't make the news. They'll just make money.
